What It Costs to Automate a Process with AI

What It Costs to Automate a Process with AI

· by Panayot Dimkov

Working out how much it costs to automate a process with AI is the first question any manager asks after watching their team lose hours to repetitive tasks. The honest answer is not a figure but a range: the price is not set by the tool, but by how many applications must be connected, how many exceptions the process allows and whether documents need interpreting.

In one sentence: a simple workflow starts at around €1,500–5,000, a complete process with several integrations and rules sits at €6,000–20,000, and an orchestration across departments with document interpretation and RPA starts at €20,000. Licensing is usually the small part; analysis and integration, the large one.

This article is about money: what drives the price, ranges by project type, which licences are paid on top and what to ask for in a quote so you can compare it. If you are still deciding where to start, you may want to read our approach to AI process automation and optimisation first.

1What determines the price of an automation

Two companies can ask to "automate supplier invoices" and receive quotes that differ by a factor of ten. That is not arbitrary: behind the same sentence lie very different realities. These are the factors that genuinely move the needle.

01
Number of applications
Every system in the flow adds analysis, testing and maintenance. Connecting two applications is not twice the work of one: it is more, because you inherit every case where one responds and the other does not.
02
API available, or RPA required
An application with a well-documented API integrates quickly and lasts for years. Where there is none and you must automate over the interface, development is slower and more fragile: any screen change can break it.
03
Process exceptions
The happy path takes days to automate. The expensive part is the odd cases: the supplier who invoices differently, the order with no reference, the document that arrives on paper. More exceptions mean more rules and more testing.
04
Document interpretation
If the process starts from structured information, conventional automation is enough. If invoices, emails or contracts must be read in varying formats, AI comes in — and with it a validation stage that has to be budgeted.
05
Volume and criticality
A flow handling thirty documents a month does not cost the same as one moving three thousand. Volume shapes the architecture, the monitoring and the service level you have to guarantee.
06
State of the current process
The most underestimated factor. A clear, documented process is automated on top of something that already works. One nobody can fully explain requires preliminary analysis that can be half the project.
That last point explains most budget overruns. Automating a disorganised process does not fix it: it sets it in stone and makes it harder to change. That is why analysis and development should always be separated, and the decision taken with the analysis in hand.

2How much it costs to automate a process, by complexity

These brackets correspond to administrative and management process automation projects in Spain. They are indicative: useful for knowing whether your case sits in four or five figures, not for signing anything. If what you need to budget is machinery or a line on the shop floor, the figures and the drivers are different: we cover them in the cost of automating a production line.

Project typeWhat it coversIndicative range
Simple workflow 2–3 applications with APIs, clear rules, no document interpretation. One trigger and one action. €1,500–5,000
Complete process Several integrations, approval workflow, document generation, exception handling and notifications. €6,000–20,000
Cross-department orchestration A process spanning departments, with AI document interpretation, RPA over applications without APIs and a control dashboard. from €20,000
Annual maintenance Monitoring, fixes when formats or permissions change, and evolution of the flow. 15–25% of implementation

Maintenance is the line most often forgotten and the one that causes most grief. An automated flow is not a finished building: it lives connected to applications that update, permissions that expire and business rules that change. Budgeting the build without that line is planning halfway.

3Licensing: what you pay on top

On top of analysis and development sits the platform the flow runs on. The good news is that many organisations are already paying for part of it without realising.

🔷
Microsoft Power Automate
If the company already has Microsoft 365, cloud flows with standard connectors are already covered by the existing licence. You pay separately for premium connectors, RPA triggered from cloud flows (attended or unattended) and high-volume scenarios. Audit what your plan already covers before buying anything new.
🔶
n8n and Make
Entry plans cost under €25 a month and scale with usage: workflow executions in n8n, credits per module action in Make. n8n can also be self-hosted (its Community Edition is free), which changes the cost model and gives more control over where the data sits.
🧠
AI services
When the process needs to interpret documents or free text, you pay per use. The cost depends on volume and model, and it is the easiest line to size badly: estimate it from your real monthly volume, not from an industry average.
🔐
Infrastructure and storage
Execution logs, document archiving and test environments. Usually the smallest line, but it exists and belongs in the quote rather than being discovered later.
Always ask for the three-year total cost, not just the implementation. A project that is cheap to build but expensive to license can end up costing more than one properly designed from the start.

4What to demand in a serious quote

An automation quote that arrives as a single figure allows neither comparison nor decision. These are the items that should appear itemised.

🔍
Current process analysis
With its own deliverable: sequence, participants, systems, rules and exceptions. It should be possible to buy it separately.
📐
Target process design
How the flow will look before building it, with the points where a person intervenes clearly marked.
🔗
Integrations, one by one
Which system, by which route and with which credentials. This is where the surprises hide when it is not spelled out.
🧪
Testing and exceptions
Which cases will be tested, including the ones that fail. A flow tested only on the happy path is not tested.
📘
Documentation and training
So you depend neither on one person nor on one supplier when something needs changing.
📈
Agreed indicators
What will be measured to know whether it worked, defined before starting rather than after.

The indicators tie in with the question that comes straight after price: whether the automation pays off. That is not answered with a catalogue figure, but by measuring the process before touching it — actual hours per month, volume, errors and rework, cycle time — so you can compare afterwards. Without that baseline, any return figure is guesswork.

And if you are counting on public funding, review it before closing the scope, not after: it can constrain the timetable, the supplier and the way you contract. In Spain, Kit Digital, the scheme most associated with this, did come to include AI solutions for medium-sized companies (50 to 249 employees), but its last calls closed in October 2025. Terms, amounts and deadlines vary from one scheme to another, so always check the official source, such as the Acelera Pyme portal.

Frequently asked questions

How much does it cost to automate a simple process?

A contained workflow connecting two or three applications you already have, with no document interpretation or complex exceptions, usually falls between 1,500 and 5,000 euros to implement. Think moving form data into your ERP or generating and sending a recurring report.

What drives the cost up the most?

Three things above all: how many applications need integrating and whether they expose an API or require RPA, how many exceptions the process allows, and whether unstructured documents must be interpreted with AI. The same process can cost five times more depending on how tidy it is before you start.

Are there licence fees on top of development?

It depends on the technology. If you already have Microsoft 365, Power Automate flows with standard connectors are already included, and premium connectors and RPA triggered from the cloud, attended or unattended, are paid separately. Tools such as n8n or Make have entry plans under €25 a month that scale with usage. Always ask for the three-year cost, not just the build.

How much does it cost to maintain an automation?

As a guide, between 15% and 25% of the implementation cost each year. It covers monitoring, fixes when formats, permissions or connected applications change, and evolution of the flow. It is the line most often forgotten when budgeting and should be there from day one.

What should an automation quote include?

It should itemise: analysis of the current process, design of the target process, each integration with its connection method, testing (exceptions included), documentation and training, and the indicators that will be used to measure the result. A single final figure with no breakdown lets you neither compare quotes nor decide.

In short

Automating a process with AI has no catalogue price, but it does have a predictable order of magnitude once you know three things: how many applications must be touched, how many exceptions the process allows and whether documents need interpreting. A simple flow lands in four figures; a cross-department orchestration, in five.

The advice that saves the most money is not picking the right tool, but analysing the process before automating it and measuring it before touching it. That way you know what you are buying and can prove afterwards whether it was worth it. It is precisely the approach behind our AI process automation service.
